The Moment Embedded Payments Changed Everything — and Almost Broke Us

Let me tell you about the moment I realized embedded payments were going to change everything, and almost break us.
When we first launched our SaaS, our revenue model was simple. Subscriptions. Add-ons. The usual stuff. We built a powerful tool for merchants in retail, healthcare, bookings, and education. Payments were someone else's problem. Our customers used their own providers, and we just integrated with them. Clean and simple.
Then we noticed something.
Our merchants were struggling. They were cobbling together multiple tools, drowning in reconciliation headaches, and hitting frustrating roadblocks trying to connect external gateways to their workflows. This wasn't just annoying, it was a massive operational drain.
So we went deep into discovery. We talked to merchants constantly. And we validated what we'd suspected: a truly seamless, integrated payment solution wasn't a nice-to-have. It was a critical need.
That's when we jumped into embedded payments.
And honestly? It transformed our business. Unlocked a huge new revenue stream. Made our product stickier than ever. Our merchants loved it.
But here's what nobody warned me about: the chargebacks.
The "Oh Crap" Moment
My initial approach was pure chaos. A chargeback notification from PSP 'A'. Another from Acquirer 'B'. Different formats. Different reason codes. Different deadlines flying at us from every direction.
We assigned one dedicated support person to handle it all. I thought, "This'll be fine. One person. Easy."
Spoiler: it was not fine. Not even close.
That poor soul became a middleman across multiple payment platforms, juggling merchants, translating technical gibberish, and racing against ticking clocks. It was unsustainable.
We realized we needed a proper system. But here's the thing, our engineering team was already buried in core feature development. They couldn't just pivot. So I had to ask myself a painful question: How much is this delay actually costing us?
It wasn't just the disputed funds. It was administrative drain. Damaged merchant relationships. Higher chargeback rates that could hurt our standing with payment networks. The hidden costs were piling up.
We made the call. We had to split our focus, prioritize this mess, and invest in automation.
Phase 1: Know Your Enemy
Before you can win a war, you need to understand the battlefield.
Like most PMs, I initially thought chargebacks were just fraud. Stolen cards. Simple.
Wrong.
We quickly realized they fell into three categories:
"Friendly Fraud" — This was our quick win. Legitimate customers who dispute because they didn't recognize the charge, forgot about a subscription, or regretted a purchase. Often it happened because our merchants' billing descriptors were generic or confusing.
True Fraud — The real deal. Unauthorized transactions. This was a constant battle, and we had to stay on our toes.
Merchant Error/Dissatisfaction — Our toughest nut. Unclear descriptors. Services not delivered. Confusing refund policies. Poor customer service. And here's the kicker—sometimes our own SaaS features inadvertently contributed to these problems.
Our First Win: Friendly Fraud
We tackled this one first. High impact. Achievable.
- Made billing descriptors mandatory and clear. No more generic junk.
- Automated communication logs. Our SaaS naturally collected chat transcripts and email histories. We aggregated them alongside transaction data so merchants could submit evidence effortlessly.
- Redesigned refund flows to be intuitive and easy. Encourage proactive refunds instead of forcing chargebacks.
The Ongoing Battle: True Fraud
This was tougher.
- Enabled 3D Secure globally. Shifted liability to issuing banks. Game-changer.
- Learned the hard way that 3DS can cause friction in some regions or with older demographics. Legitimate customers struggled and sometimes disputed failed charges. Fun times.
- Integrated layered fraud tools. Multiple machine learning algorithms. Still refining them today. It's an arms race, honestly.
The Toughest Nut: Merchant Error
This was our biggest long-term challenge. It's deeply tied to how our merchants run their day-to-day operations.
- Integrated payment data with customer service logs and booking systems. If a customer complained through our messaging feature and the issue wasn't resolved, a chargeback was almost guaranteed.
- Built specific reports showing merchants their own chargeback rates linked to service issues. Data-driven feedback.
- Added contextual prompts in our SaaS: "High chargeback rate for this service? Check your refund policy setting."
The insight: Don't just build a chargeback response system. Build a prevention and early warning system. Leverage your unique SaaS data to provide unparalleled insights. Tackle the easiest wins first, then continuously iterate on the harder problems.
Phase 2: Centralized Management
Once a chargeback hits, the clock starts ticking. Our biggest challenge? Harmonizing fragmented PSPs with the diverse needs of our merchants. All within our unified platform.
The Behind-the-Scenes Automation
Our manual process was a nightmare. The solution was robust automation:
- API-first approach for every PSP. We built a "normalization layer" that translated varied reason codes and formats into our single system.
- Configured real-time webhooks. No more waiting for daily reports. The moment a chargeback was filed, our system knew.
The Merchant Experience
This was where UX mattered most. Our merchants aren't chargeback experts. They're busy running their businesses.
- Built a dedicated "Payments & Disputes" hub in their dashboard. Prominent. Visible. Often with a notification badge.
- Created a comprehensive chargeback detail page with instant status, plain English reasons, and crucially, a countdown timer showing exactly how many days, hours, and minutes they had to respond.
- Linked everything to relevant SaaS data: customer profiles, booking details, service logs.
We also set up multi-channel notifications:
- In-app alerts and badges
- Urgent emails with direct links
- Automated reminders as deadlines approached
- Optional webhooks for enterprise clients
The insight: Don't just relay information. Embed it within your core SaaS context. Use countdowns, clear language, and proactive alerts. Make the complex simple and the urgent unmissable.
Phase 3: Action and Transparency
Our goal? Empower merchants to fight effectively and ensure complete financial transparency.
Guiding the Response
We didn't just tell them what to do; we showed them how:
- Dynamic evidence checklists based on specific reason codes. Click here to attach chat logs. Verify service delivery through our booking module.
- Simple drag-and-drop uploads. Pre-populated data from their transaction details.
- Dedicated narrative field to explain their side, which our system formatted for the PSP.
- "Accept Chargeback" option for small amounts or clear merchant error. Prevent further fees.
Financial Transparency
This caused the most friction initially. Merchants hated hidden fees. We made transparency our mantra.
- Immediate "Won" or "Lost" notifications in-app and via email.
- Granular payout reports. Every deduction and re-credit hyperlinked to the specific chargeback detail page.
- Dedicated "Chargeback Financials" view showing net impact over time.
- Easy CSV/Excel exports for accounting. API access for larger clients.
The insight: Financial clarity builds trust. Don't hide fees. Break them down line-by-line. Connect every debit to the specific dispute.
The Continuous Journey
Achieving best-in-class chargeback management isn't a one-time project. It's ongoing.
- Constantly analyze aggregate data across merchants. Which reason codes are most prevalent? Which segments have higher rates? Directly inform new feature development.
- Create comprehensive guides, host webinars, offer tailored advice. Emphasize how our SaaS features directly contribute to lower disputes.
- Maintain strong PSP relationships. They offer insights, support, and sometimes more favorable terms.
- Make contractual clarity non-negotiable. Detail all fees and thresholds upfront. Set expectations. Provide legal protection.
The Bigger Picture
My journey through the embedded payment chargeback labyrinth taught me something fundamental.
Our role as a SaaS provider extends far beyond building great software. By seamlessly integrating payment operations, embracing transparency, automation, and continuous improvement, we transform chargebacks into an opportunity.
We don't just manage disputes. We solidify our value proposition. We become indispensable partners in our customers' financial success.
Our SaaS isn't just about managing their business.
It's about protecting their bottom line.
And honestly? That's the kind of problem I love solving.
